🔑 Core Distinction: AI vs Digital Transformation
Digital transformation involves taking "an old technology and replacing it with a new technology"—switching out one thing for another, which is "pretty easy on the brain" because the brain handles templates and pattern prediction well.
AI transformation is "totally different" and changes the way you think about everything. When asked what a large language model (LLM) replaces, common answers like Google are "kind of but not really," and the human brain is definitely not replaced. Leaders must ask whether "this workflow even make sense in this new reality".
iPhone/Flip Phone Analogy: The speaker's father initially used his new iPhone just as a flashlight because he was told it was replacing his flip phone, simplifying a powerful tool into a single feature replacement. The iPhone actually replaces "how you bank and how you order cars and how you do your social network, everything".
Core Truth: AI transformation is "a whole new way of working"—not replacing A with B.
🚧 Four Barriers to Enterprise AI Adoption
- The Lighthouse Case: Highlighting successful companies (e.g., Walmart, IKEA) is not actionable.
- The ROI doesn't matter if the local team doesn't know how to implement it.
- The Tool Roll Out: Simply distributing licences (e.g., 10,000 co-pilot licences) is ineffective.
- This is analogous to "putting a treadmill in every house in America and thinking you're going to cure heart disease".
- Features don't matter unless the behavioural shift to use the tool occurs.
- The Use Case Problem: Teaching using specific use cases is counterproductive because "people don't extrapolate".
- AI is a "too broad a general purpose technology".
- Electricity Analogy: Nobody thinks about "use cases for electricity" in the morning; they use it for a purpose, like turning on a light.
- The AI Champion Model: Teaching via internal AI champions (people who are already good at it) does not work.
- Knowing how to use it is irrelevant if the team is not using it.
- The analogy used is teaching yoga moves to the entire office; everyone might learn the moves, but the behavioural shift to do them every morning is missing.

The number one thing, the foundation, is whether your senior leadership team is totally on board and not just on board, but really understands how to use it.

Training teams alone was not "systematically hitting revenue". When only teams were trained, they often reduced their 8-hour workday to 6 hours, or shorter tenured people who used the tool began to outperform senior tenured people who had the actual knowledge but were not using the tool. This is disastrous because it creates output that looks good but lacks critical evaluation.
Leadership Responsibilities
Leadership must drive adoption by:
- Personal Use: The CEO must be actively using AI.
- Setting Benchmarks: Defining "what a new 8-hour day looks like" and establishing a "new structure of an organisation".
- Talent Evaluation and Hiring: Restructuring by updating job descriptions and hiring based on the reality that AI agents might be able to handle "60% of that work".
- Shifting Policy: Moving from encouragement to the expectation of use.
Implementation Strategy: "Bake it into processes that cannot be avoided"—stipulate that AI must be used in every meeting in a very specific way.
🔄 From Encouragement to Expectation
Companies have to start moving from encouragement to expectation of use. Since it is hard to track AI usage (unlike mandatory tools like Excel), the current encouragement model is insufficient.
The strategy is to insert a "roundabout" in the road from point A to point B—processes that cannot be avoided. When ideas are introduced using an LLM in a meeting, people are generally receptive and ask, "What else could it do?".
Reality Check: "Most of America… is going from point A starting their day to point B which is the end of the day. And a lot of the world just wants to get to point. They want to go home at night. They don't need to learn a new technology."
🤖 Agent Orchestration and the Future
Agents are transformative because they can call tools and perform functional actions beyond what simple LLMs could do. LLMs are strongest when used to interpret user input and convert it into action.
Orchestration Model
- The future involves simple agents (e.g., recipe building, shopping list, cooking) orchestrated together to perform complex workflows.
- The user interacts with a supervisor agent that understands the intent and routes the task to specialised sub-agents.
- Behavioural Goal: People must understand they are interacting with "a million different sub agents," not an automatic machine that does the same predictable thing every time.
Breaking the Command-Response Pattern
The brain subconsciously approaches the LLM interface like a search engine (command, response, walk away) because of prior experience with tools like Google. This command-response paradigm must be broken; if the LLM looked like a person or C3PO, users would naturally have a conversation. New paradigms and frameworks are needed to shift the brain's approach.
🔴 Red Flags and Foundational Requirements
Data Quality as Foundation
The fundamental requirement is data quality: "if your data isn't in good shape, then then there's not a ton you can sort there".
- Context Engineering: This focuses less on the prompt and more on "where is this pulling this data from".
- Investment: While costly, reinventing the data system is considered best practice and a "phenomenal investment".
- LLM Deception: LLMs are skilled at pulling unstructured data, which "fools us into thinking" they can handle poor data quality.
- Risk: If precision is required, relying on poor data structure ("data that's unlabeled") is a huge red flag that "is going to blow up in their face".
Trust and Hallucinations
Hallucinations are not only obvious factual errors. The bigger problem is related to trust in the output.
Three aspects of the trust problem:
- Syncopency: The tendency of users to agree that an AI-generated idea is great.
- Data Timeliness: The LLM might pull data that looks amazing but is outdated (e.g., from October 2022).
- Data Quality: Whether the data pulled is the right data, or "the better version of that thing that you created and that's sitting in your data".
Critical Challenge: Cracking the code of "how it knows what to pull and when to pull it".
💡 Innovation Model: Bottom-Up Discovery
IBM uses the watsonX challenge, where about 25,000 teams are incentivised to build out agents and are then ranked. This process encourages non-technical people to think about how agents affect their work, allowing IBM to find the internal innovation leaders.
The strategy is to upskill the entire organisation and "let everybody go," watching for small, innovative teams that are "doing the work of like 14".
Historical shift: Technology providers (IBM, OpenAI, Google) do not know exactly how this technology should be used—unlike previous technology waves where creators defined usage patterns.
